What the owner walked in with.
The property is three bedrooms, walking distance to Petitenget Beach, a strong location with serious supply pressure. The owner had been managing it remotely from Sydney through an agency that was charging 25% and underperforming nearby villas of similar quality.
The biggest issues were operational, not creative. Same-day turnovers were missing the 4pm check-in by an average of 90 minutes. Pricing was static. Guests were arriving to a villa that hadn't been quite ready, then leaving 4-star reviews that suppressed search ranking.
How we rebuilt the operation.
We onboarded a dedicated turnover team based in Seminyak so back-to-back changeovers consistently hit the 4pm deadline. The 42-point checklist replaced the prior manager's two-page document. Average time from checkout to guest-ready dropped to 3 hours and 40 minutes.
Pricing went from a single rate card to a dynamic engine that re-prices daily across all six channels. We added shoulder-night rules, last-minute pacing rules, and a weekend premium that the prior manager had been leaving on the table.
We restaged the master bedroom with new linen and a single curated artwork from a local Seminyak gallery, and reshot the listing under the kind of late-afternoon light that makes Petitenget villas sell. The relisting averaged a 4.94 review score across the next 60 stays.
